Connecting six teams around the customer journey at IMP Software
IMP Software helps multi-academy trusts manage budgeting, forecasting and financial planning. As the business grew, customer information became spread across the systems used by different teams. IMP needed a clearer view of each trust, its schools and stakeholders, from the first sales conversation through to onboarding, support and renewal.
Forbidden worked with IMP to bring six departments into a more connected HubSpot operating model, while meeting a fixed deadline to move customer service out of Zendesk.

The Challenge
Separate systems made it harder to connect teams, data and decisions.
Sales worked in Pipedrive, service in Zendesk, and implementation and customer success relied on Monday.com. Marketing, finance and product information sat elsewhere. Each system served a purpose, but bringing the information together for reporting and day-to-day decisions was difficult.
IMP’s customer relationships made this especially complex. A trust could have multiple schools, contacts, products, implementation timelines and service needs. Teams needed to understand how those relationships fitted together and spot signals that could affect adoption or renewal.
There was also a firm deadline: IMP needed Service Hub live in time to exit Zendesk in April 2026.

What we did
We built a HubSpot operating model around IMP’s complex customer relationships.

Designed the customer data model
We structured HubSpot around trust relationships, using company records and association labels to make the roles of schools, users, decision makers and finance stakeholders clearer.

Connected commercial activity
We moved sales activity from Pipedrive into HubSpot and established processes for qualification, pipeline management and renewal visibility. We also built the foundations for marketing segmentation and nurture activity.

Moved service into HubSpot
We configured Service Hub to support ticket handling, routing and customer communications. Where Zendesk processes did not translate directly, we designed practical ways of working and documented them for IMP’s teams.

Brought customer success signals together
We created custom properties and workflows for a health scoring model that considers factors including implementation satisfaction, service activity, engagement and renewal likelihood. This gives IMP a framework for identifying where customers may need attention.

Coordinated delivery across teams and systems
Weekly updates, workstream check-ins and user acceptance testing kept the programme moving towards its go-live dates. IMP retained ownership of specialist integration builds, while we designed and configured HubSpot to support the data those integrations would provide.

The impact
Service Hub went live on 7 April 2026, supporting IMP’s planned exit from Zendesk. Sales, Customer Success, Initial Success and Implementations followed on 1 May 2026.
IMP’s teams now have more customer context available in HubSpot across six departments. They can see relationships, activity and service information together, with a foundation for more consistent reporting and better informed conversations about customer health and renewal.
The implementation gives IMP a clearer way to use the data it already holds. As product engagement data and integrations develop, the business can continue improving how it supports customers from onboarding through to renewal.
