Building commercial foundations for an ambitious consultancy

As Democracy Counts grew, it needed a more connected way to manage its customer relationships and commercial activity.

Information was spread across several systems, while sales, telemarketing and account management relied on separate processes. The business partnered with Forbidden to bring these activities together, improve visibility and create clearer ways of working across the customer journey.

The Challenge

Disconnected information was making customer management harder.

Democracy Counts used Zendesk Sell, Xero, SharePoint and spreadsheets to manage different parts of its operations. Each supported individual activities, but together they made it difficult to build a complete picture of a customer or opportunity.

Engagement notes, follow-ups, contract details and reporting were handled separately. Teams spent time piecing information together, while manual coordination made it harder to maintain consistency and identify opportunities proactively.

Outsourced telemarketing added another handover to manage. Prospecting and appointment-setting activity did not always flow smoothly into sales, leaving follow-up dependent on information being transferred between teams.

Democracy Counts needed a shared view of its customers, supported by structured processes that connected prospecting, sales, renewals and onboarding.

What we did

We brought customer information and commercial processes together in HubSpot.

  • 1

Create a shared view of each customer

We consolidated customer and prospect data into HubSpot, connecting company and contact records with opportunities, communications, activities and contract information.

This gave teams a central place to understand each relationship and manage their next steps, reducing the need to search across separate systems.

  • 2

Brought telemarketing into the sales journey

The original plan envisaged exporting and importing data for the outsourced telemarketing team. As the project developed, we established a more connected approach: enabling the team to work directly within HubSpot.

Telemarketers can manage prospects, record activity, schedule callbacks and progress leads in the CRM, giving sales greater visibility of the conversations taking place.

  • 3

    Structured qualification and sales follow-up

We introduced dedicated lead and deal processes to distinguish early prospecting from qualified commercial opportunities.

Automated handovers support the transition into the sales pipeline, while tasks and activity tracking help teams follow up consistently and maintain clear ownership.

  • 4

Made contracts and renewals easier to manage

We centralised contract information and introduced renewal workflows to help teams identify upcoming renewals and coordinate activity earlier.

This created a more structured foundation for account management, with the information needed to plan customer conversations held alongside the wider relationship history.

  • 5

    Connected sales with customer onboarding

We linked closed-won opportunities with contract information and onboarding activity, helping teams carry the context from the sales process into the start of the customer relationship.

Training supported teams in managing their day-to-day work within HubSpot and adopting the new processes.

The impact

Democracy Counts now has a more connected foundation for managing customer relationships, from the first prospecting conversation through to onboarding and renewal.

  • Shared customer visibility: Teams can access relationship history, activities, opportunities and contract information in one place.
  • Closer alignment between telemarketing and sales: External telemarketers work directly in HubSpot, reducing reliance on spreadsheets and manual data transfers.
  • More consistent follow-up: Structured processes, automated handovers and tasks help teams keep opportunities moving.
  • Clearer renewal planning: Centralised contract details and renewal workflows support earlier, better-coordinated customer conversations.
  • Greater continuity after a sale: Connected onboarding activity helps teams move from winning business to managing the relationship.

By bringing its information and processes together, Democracy Counts has reduced fragmentation and made commercial activity easier to coordinate. Teams have a clearer view of what has happened, what needs to happen next and who is responsible.
